How to deploy your first AI SDR without breaking your sales process
Most founders deploy their first AI SDR the same way: point it at a list of 5,000 contacts and let it rip on day one. Two weeks later their domain reputation is in the gutter, their brand looks like spam, and they conclude AI outbound "doesn't work." It works. They just deployed it like a volume machine instead of a sales hire.
Here is the model that actually works. Deploy your AI SDR the way you would onboard a great human rep, just compressed from six months into two weeks.
Start with one narrow segment
The instinct to go broad is the first mistake. Your AI SDR gets sharper the narrower you point it. Pick one ICP, one specific pain, and one offer. One industry, one company size, one role. A message written for "B2B companies" lands on no one. A message written for "Series A fintech founders drowning in compliance reviews" lands on exactly the person you want. Narrow is not a limitation. Narrow is the unlock.
Warm the infrastructure before you scale
This is the step almost everyone skips, and it is the one that protects everything else. Send from a separate domain, not your primary company domain. If a campaign goes sideways, your real email and your team's deliverability stay protected. Warm that domain gradually over two to three weeks before sending real volume. Authenticate everything: SPF, DKIM, DMARC. Boring infrastructure work is what separates a system that books meetings from a system that lands in spam folders.
Instrument everything from message one

A human takes the actual conversation. When the AI books a meeting, a person runs it. This is not a halfway measure. It is the correct architecture. The AI does the tireless work; the human does the trust-building work.
Ramp only on green signal
Once a narrow segment shows healthy reply quality and meetings on the calendar, then you widen. Add an adjacent segment. Increase volume. Test a second offer. You are not guessing anymore, because you instrumented the first segment. Each expansion is a decision backed by data, not a hope.
What good looks like
By day 30, you should have a warmed domain, one segment running, and early reply signal you can read. By day 60, meetings on the calendar and a clear sense of which message and which segment performs. By day 90, a repeatable motion you can widen with confidence, and a cost per booked meeting that makes your old SDR hiring math look painful.
Your AI SDR is not replacing your sales process. It is feeding it. The close still belongs to you. What changes is that the top of your funnel never sleeps, never gets discouraged, and never quits in month five.
